# Should you hire in-house, a freelancer, or an agency?

A decision table, not a sales page. Capture date for our prices: 12 August 2026.

Quick answer Pick in-house when you have a full-time specialist and a manager. Pick a freelancer for a bounded build or audit. Pick an agency when you need SEO, AEO and coverage you cannot staff — retainers from £995/month (12 August 2026). Skip this if you want an ‘agencies are dead’ take; all three fail when nobody owns Search Console.

## Who should skip this?

- Founders who want a dunk-on-agencies essay; this page names when we are the wrong option.
- HR teams writing a job spec for ‘SEO/PPC/social/AI wizard’ at junior salary — that hire will fail.
- Procurement processes that only score day-rate and ignore who owns Search Console and ad accounts.

## Which model should you pick?

Match the model to the job shape. A website with a fixed scope is a freelancer or a fixed-price agency build (our web design from £3,495). Ongoing SEO and AEO is a retainer or an employee. PPC with real spend is rarely a moonlighting freelancer with your card on file. If you cannot describe the job in one sentence, you are not ready to hire anyone — write the sentence first.

| Job | Usually wins | Usually loses |
| --- | --- | --- |
| One brochure or redesign | Freelancer or fixed-price agency | A full-time hire you cannot fill with work after launch |
| Monthly SEO / AEO | Agency retainer or specialist employee | A generalist VA posting blogs |
| Brand, product, sales ops | In-house | An agency you never brief |
| Holiday cover + several channels | Agency | One freelancer who gets ill |

## What does each model really cost?

In-house is salary plus employer NI, tools, training, management time and the months of hiring. We do not publish a fake “average UK SEO salary” here — look up current advertised roles yourself. A freelancer’s day rate looks cheap until the work needs a second specialist. An agency retainer looks expensive until you count three roles. Our published SEO Starter is from £995/month; Growth is £1,995/month; Enterprise is £4,995/month. That is our list, not a market census.

The honest comparison is cost per owned outcome: indexed pages that convert, crawlers allowed, reports you can audit. Not hours on a timesheet. If a freelancer will give you Search Console access and a changelog, they may beat a sloppy agency. If an agency publishes prices and case studies with sources, they may beat a cheap freelancer who disappears.

## Who should own AEO?

Someone who can change HTML, robots.txt, schema and copy — and who will not invent citation rates. That can be in-house if you have a technical content person. It can be us. It should not be a social intern adding a ChatGPT plugin. Run the unpaid tools first: GEO audit, schema, robots. If those pass and AI still never names you, the gap is off-site corroboration, not another blog.

We publish a prompt panel with an empty results state until we have a real run. Demand the same honesty from whoever you hire.

## How does each model fail?

In-house fails when the specialist reports to someone who wants “more posts” and blocks technical work. Freelancers fail when scope creeps and there is no deputy. Agencies fail when juniors rotate, prices are unpublished, and they guarantee rankings. All three fail when Google accounts stay in a personal Gmail. Put property ownership in the contract on day one. See how to choose an agency for the questions we think you should ask us too.

## When should you switch models?

Switch from freelancer to agency when the work is no longer a project. Switch from agency to in-house when you are paying for the same three tickets every month and have a person who can take them. Switch from in-house to agency when your specialist is a single point of failure. Do not switch because a LinkedIn thread said agencies are dead. ## What are the common questions about In-house vs freelancer vs agency — frequently asked questions?

**When does in-house win?**

When you have enough marketing work for a full-time specialist, a manager who can set priorities, and access to the same tools an agency would use. A junior ‘do everything’ hire is not in-house SEO — it is a bottleneck.

**When does a freelancer win?**

When the job is a bounded deliverable: one site, one technical audit, a finite content batch. Freelancers lose when you need coverage across SEO, PPC, AEO and holidays.

**When does an agency win?**

When you need several disciplines, named process, and someone else to own Bing, schema and reporting. Our published SEO retainers start from £995/month — still cheaper than one mid-weight UK hire fully loaded, but only if you actually use the work.

**Can we mix models?**

Yes. In-house brand and product, freelancer for a redesign, agency for SEO/AEO is a common split. The failure mode is three parties editing robots.txt without an owner.

Not sure which model you are?
